Optimal project approach for your SAP implementation:
The HPC hybrid model
Depending on the nature of your project, we are happy to offer you a suitable project approach and determine together at the start of the project which project methodology is best suited to your project. This decision is based on various factors, such as the size of the project, the degree of innovation and the requirements for using agile methods.
From our experience, we know that it is difficult to define all business processes and system functions in detail at the start of a project, especially for large projects. First of all, knowledge about the possibilities of the new SAP solution should be gradually built up on your side. Some processes can only be finalized during the course of the project through an iterative approach.
To meet this need for your company, we have developed the HPC hybrid model (a partially agile project approach). This methodology uses a combination of classic and agile elements to create the necessary fixed framework for an SAP implementation. On the other hand, degrees of freedom are allowed in the definition and implementation. With our approach, we ensure that the solution is perfectly tailored to your needs and that knowledge is continuously built up during the project.
Our full-time project managers with many years of practical implementation experience will be happy to support your company during project implementation.
HPC hybrid model as a project approach for
SAP implementation and S/4HANA migration
Our hybrid HPC model for SAP implementations and S/4HANA migration is based on the proven SAP Activate model and has been simplified specifically for these purposes. A major advantage of this approach is that only rough requirements and process improvements need to be recorded at the start of the project. At this stage, we may not yet know all of your company's processes and you may not yet know all of the functionalities of the future SAP system in detail.
Implementation and solution finding take place in small steps, accompanied by regular coordination and presentations of interim results. This enables early feedback in the project team between those responsible for requirements and those responsible for implementation. As a result, we achieve a high degree of accuracy in the solution and at the same time ensure a high degree of transparency in the progress of the project.
The planned implementation points are managed in a visible work list (backlog list) for all those involved and prioritized and evaluated by a customer manager. This is done in close cooperation with representatives from the specialist department and our consultants. The project works strictly according to the specifications on this list, which ensures that the most important tasks are always implemented within the defined time and resource frame. Less important points may not be implemented within the project and are instead collected for later projects or optimizations.
"High customer involvement and short feedback loops - agile methods for a highly accurate solution, especially when the goals and the paths leading to them still need to be specified."
Martin Pruzinec – Teamlead Project and integration management
HPC hybrid model
Diagram of the most important phases of the HPC hybrid model. We would be happy to present the project approach in more detail in a joint workshop.
Our hybrid approach comprises three agile phases. The basic requirements recorded from the Discover phase and the SAP best practice processes presented are iteratively combined and detailed in the Prepare and Explore phases. [Implementation takes place in the Realize phase in partial steps with interim acceptance by the customer.
This approach allows sub-areas with functionalities to be made available for testing at an early stage and to react dynamically to changes in requirements.
In the first phase, the Discover phase, a comprehensive analysis of your company's situation is carried out. This is where the strategic planning for the changeover or introduction (greenfield, brownfield or a mixture of both) is developed and a rough as-is process survey is carried out.
The Prepare phase is the first project phase in which the entire project team becomes active. This includes putting together the team, basic training, the kick-off and the provision of a prototype from the conversion or from the provision of SAP best practices (or the SAP Model Company). In this phase, the first sprints (fixed period with defined tasks) are carried out and the agile way of working is started.
The main activities of the Explore phase include the fit-gap analysis and the detailed recording and prioritization of processes. A preselection is made as to which of the requirements must or can be implemented within the set project framework or may be excluded from consideration.
In the implementation phase (Realize phase), the recorded processes and requirements are implemented iteratively. Interim results are accepted and, if necessary, requirements are refined, reprioritized and evaluated.
The deploy phase includes commissioning with cut-over, go-live and hypercare support.
Once the project is completed, the transition to the run phase, i.e. regular operation, which includes support and continuous improvements, takes place.
